Why hire developers in India, and why look beyond the metros?

India offers deep engineering supply, and it now extends past Bengaluru and Hyderabad. The city you pick changes retention, living costs and the shortlist you end up with.

The scale is documented. The NASSCOM-Zinnov India GCC Report 2026 counts 2,117 global capability centres in India, generating USD 98.4B and employing about 2.4 million professionals in FY2026. The same report notes that nearly a quarter of new GCC units in the past year went to emerging cities beyond the metros, Mohali among them.

EY India says attrition rates in tier-2 cities have been observed to be up to 10% lower than in tier-1 locations. It also puts tier-2 cost of living at 10-35% lower than the nearest tier-1 city, which is a living-cost figure and not a salary one.

What are the models when you hire offshore developers?

There are four common shapes: a freelancer, a staffing supplier, a dedicated team, and a studio working to a fixed scope. They differ mainly in who carries delivery risk and who manages the people.

Nothing here is universally best. A team with a mature product and an engineering manager can run dedicated developers well, while a founder without technical leadership usually cannot.

What is body-shopping, and how does it fail?

Body-shopping means a vendor places individuals against your job description and stops there. The people are billed, but no one is accountable for what they produce.

The failure modes repeat. Engineers are swapped mid-project and the context leaves with them. The person interviewed is not the person who turns up, because a senior candidate fronts the interview and a junior does the work. Nobody owns code review, so quality depends on whoever you can spare to check it.

Utilisation targets drive the vendor's behaviour, not your roadmap. A supplier paid per seat has no reason to tell you that the team is too large, or that a task should be cut.

The cheapest thing to verify before you sign is also the one buyers skip: who, by name, will write your code, and who reviews it.

Ask for named engineers, a right to interview each one, and a written replacement process.

How do you screen for engineering depth instead of CV keywords?

Screen on evidence of work, not vocabulary. A CV that lists Kubernetes, React and Kafka tells you what the candidate has been near, not what they can decide or debug.

Build the loop around three tests, each about an hour, so that a finalist costs you roughly half a day. Run them in this order because each one filters the pool for the next.

The aim is to see the candidate reason about a real system under real constraints. Puzzle questions favour interview practice. Work on your own codebase favours engineers who have shipped.

Start with a small paid work sample

Pick a bounded task from your backlog: a bug with a non-obvious cause, or a small feature touching two modules. Pay for the time, which also filters for candidates who take professional work seriously.

Review the pull request, not just the output. Look at the commit history, the tests they chose to write, and what they left out and said so.

Review real code live

Sit with the candidate and read their work together. Ask them to change a requirement and watch how they modify it.

Strong engineers explain why they rejected the obvious approach. Weak ones defend the code as written, or cannot say what breaks at ten times the load.

Ask about a failure they caused

Ask for a production incident they were part of and what they changed afterwards. Specific answers include the timeline, the wrong assumption, and the monitoring added.

Vague answers about "team learnings" suggest either inexperience or a candidate who was never near the pager.

How do you check depth when you hire dedicated developers in India?

With a dedicated model, you are hiring a team, so test how the team behaves as well as each person. Meet the engineering lead, not only the account manager.

Ask how code moves from a branch to production. A team with a real pipeline can describe review rules, test gates and rollback in one breath. A team without one will describe meetings.

Check the QA and testing practice separately from development. If the same people write and sign off their own work, defects will surface in your production system.

Request a reference from a client who has been with the team for over a year, and ask what happened the last time an engineer left. The answer shows whether the handover process exists in practice or only in the proposal.

Which contract and IP clauses matter?

Five clauses do most of the protective work: IP assignment, confidentiality, key-person and replacement, exit and handover, and data access. Have counsel in each relevant jurisdiction review them, because enforceability differs between India and the US, UK or Canada.

How should IP assignment be written?

Use present-tense language, such as "hereby assigns", covering all work product, including code, documentation, designs and trained models. A promise to assign in future creates a gap if the vendor relationship ends badly.

Confirm that the vendor has assignment agreements with its own employees and contractors. Without them, the vendor cannot pass on rights it does not hold.

What about confidentiality and data access?

Confidentiality should bind the individual engineers as well as the company. Limit production data access to what each role needs, and log it.

Specify where source code and credentials live. Your repositories should sit in your accounts from day one, not the vendor's, so that leaving means revoking access rather than negotiating for a copy.

What should the exit clause cover?

Write in a handover period, documentation standards, and a duty to cooperate with your next team. Add a replacement clause for key engineers, with overlap time before someone leaves.

How do notice periods and attrition affect the team you hire?

Notice periods and attrition decide whether the team you evaluate is still the team you have in a year. Ask for both in writing, because neither appears on a CV.

Notice periods are set in each individual's employment contract and vary by company and seniority. Ask the vendor for the actual terms for the engineers proposed, and what happens to your project during that period. A long notice period gives you handover time, and a short one gives you less.

Ask for the vendor's attrition in the team you are buying, not company-wide averages. Then compare it against the EY India observation that tier-2 attrition has been up to 10% lower than tier-1.

That is a market-level observation, not a promise about any one employer. Treat a lower-attrition city as a favourable starting condition, then verify it with references.

How do you hire remote developers in India across time zones?

To hire remote developers in India and still ship, fix a daily overlap window and write down how decisions get made. Time-zone distance is rarely the problem. Undocumented decisions are.

From the US East Coast, expect a narrow morning overlap on your side. From the UK, the overlap is comfortable in the afternoon. Agree the hours at contract stage rather than assuming flexibility.

Use written specs, short recorded walkthroughs and a shared ticket history, so a question asked at end of day is answered by the next morning. Keep one synchronous standup at most.
